Repair gets stronger when the repair is modest and credibly buys enough additional life. Replacement gets stronger when repair life is short, another failure is likely, or the replacement meaningfully lowers operating cost.
Compare your three paths →Compare the same time horizon
A common mistake is to compare a repair that might buy two years with a replacement expected to last much longer. The calculator fixes that by charging the repair path for a later replacement when the repaired unit does not span the full comparison period.
Standard tank and heat pump are not the same financial path
A heat pump water heater can cost more to install but use less energy. ENERGY STAR says certified heat pump water heaters use substantially less energy than standard electric-resistance water heaters, but actual savings depend on household size, local rates, installation, and operating mode. Use a model-specific estimate rather than assuming a universal savings number.
Installation constraints can change the decision
Heat pump water heaters need appropriate space, air, condensate management, and electrical capacity. Standard gas or electric replacements can also require venting, wiring, plumbing, permits, or code upgrades. The correct comparison is the all-in installed price for the options that actually fit your home.
Do not hardcode incentives into the decision
Rebates and tax credits change by location, equipment, date, and eligibility. Enter only incentives you have verified for the specific project. Treat an advertised maximum as a lead to investigate, not guaranteed cash.
What actually changes the answer?
The repair quote, credible life after repair, all-in replacement prices, annual operating costs, and verified incentives usually move the modeled result most.
What this model does not include
It does not predict leaks, emergency timing, water damage, recovery performance, noise, exact equipment life, code requirements, or the value of avoiding downtime. Those can outweigh a small modeled cost gap.
Water-heater example
Compare a repair with both a standard tank replacement and a heat-pump water heater over one common horizon.
Edge case worth testing
Test a constrained-installation case where the heat-pump option needs electrical, condensate, or space work.
Run all three paths
Compare repair now, standard tank now, and heat pump water heater now over one horizon.
